Confidential international regulated financial-services group

The case study in 30 seconds

Technology had grown but the operating model hadn’t.

A fast-growing, multi-brand financial-services group was operating across regulated markets while relying heavily on a single incumbent technology supplier. Delivery ownership was weak, quality was too dependent on downstream testing, AWS governance needed strengthening and production support was reactive.

Arenema worked across engineering delivery, QA/QE, DevOps, AWS and support to rebuild the delivery model. Quality was moved earlier into the lifecycle, cloud and access governance were strengthened, SRE principles were introduced into support, and AI-augmented software delivery was incorporated as an accelerator within controlled engineering practices.

The client gained greater ownership of its technology capability while reducing reliance on a single supplier.

The situation

Critical knowledge had concentrated around one supplier.

The organisation was expanding across products, brands and regulated environments, but critical technology knowledge and operational responsibility had become concentrated around a single incumbent supplier.

  1. 01Engineering delivery needed clearer ownership and more consistent practices.
  2. 02Quality relied too heavily on testing late in the lifecycle.
  3. 03Cloud governance and environment ownership needed strengthening.
  4. 04Production support was largely reactive, with too much operational effort dependent on people and process rather than engineering and automation.

Changing supplier was only part of the problem; the client needed to build its own capability.

Transformation

From dependency to capability.

Before and after the engagement
BeforeAfter
Supplier-led deliveryAfter: Stronger client ownership of engineering
Testing concentrated late in deliveryAfter: Quality Engineering embedded earlier
Manual and inconsistent delivery activityAfter: More repeatable, automated delivery
Conventional SDLCAfter: AI-augmented software delivery
Concentrated supplier knowledgeAfter: Broader, sustainable delivery capability

What Arenema changed

  • Engineering Delivery

Creating a repeatable path to production.

Arenema established clearer engineering ownership and delivery practices across the development lifecycle.

Source control, reviews, testing and releases became part of one governed delivery process.

  • Quality Engineering

Moving quality earlier across the delivery lifecycle.

Arenema embedded quality practices throughout engineering, increasing automation and repeatable validation.

Problems could be detected earlier, reducing defects reaching production.

  • AWS & DevOps

Building a more governed AWS foundation for delivery.

Arenema strengthened AWS governance through clearer environment separation, access controls and operational ownership.

Delivery and infrastructure became more automated and repeatable.

SRE & Operations

Moving support from reactive operations towards engineered reliability.

Arenema introduced Site Reliability Engineering principles into the support model, connecting production operations back to engineering. Monitoring, observability, incident handling, automation and operational feedback became part of a continuous reliability discipline.

The aim was to reduce toil, improve recovery and use what happened in production to drive the next engineering improvement.

AI-Augmented Software Delivery

Arenema introduced AI augmentation across appropriate parts of the software-delivery lifecycle, including analysis, development, testing, documentation and review. Human engineering ownership, security controls, quality standards and review remained part of the delivery model.

AI was used where it could reduce toil or accelerate delivery, with engineering judgement remaining central to the process. It became part of the delivery model rather than a separate technology initiative.

Evidence & Impact

Evidence of how the delivery model changed.

This engagement is evidenced by concrete changes to the client’s technology operating model rather than unsupported percentage claims.

  1. 01

    AWS governance established

Clearer organisational and environment separation, identity and access controls, and greater operational ownership.

  2. 02

    Quality Engineering embedded

QA moved earlier into delivery with increased automation and repeatable validation across the lifecycle.

  3. 03

    SRE principles introduced

Production support connected back into engineering through observability, incident learning, automation and continuous reliability improvement.

  4. 04

AI augmentation introduced into the SDLC

Analysis, development, testing, documentation and review accelerated while human engineering ownership, security and quality controls remained in place.

  5. 05

    Supplier concentration reduced

Broader engineering and operational capability was established around the client, reducing reliance on the knowledge and operating model of a single supplier.

Outcome

Stronger foundations, more consistent delivery and greater control.

The engagement created a more structured technology operating model with clearer engineering ownership, stronger quality practices, governed cloud foundations, more repeatable delivery and an SRE-oriented approach to production.

AI-augmented software delivery extended that model further, accelerating engineering activity while retaining the controls expected in a regulated financial-services environment.

Most importantly, the organisation reduced its dependence on the knowledge and operating model of a single supplier by building a broader and more sustainable technology capability around the client.

Arenema’s objective was to leave the client with greater internal capability and control, rather than becoming another long-term dependency.
